I finally got why most hardware startups crash and burn

Talked to a guy who ran a smart garden sensor company in Austin for 2 years before shutting down last spring. He said they spent 80% of their seed money on tooling for plastic injection molds before they even knew if people wanted the thing. That one conversation made me realize how many founders skip the cheap prototype phase and just go straight to big spending on manufacturing.

...and here's the thing nobody talks about - that tooling cost is actually the LEAST of their problems. Once you've committed to injection molds you're basically married to that design, you know? You can't tweak the sensor placement or fix a software issue without scrapping thousands in metalwork. I've seen hardware guys get so locked into their manufacturing process that they ignore obvious market feedback because "the mold is already cut." The real killer is that plastic molds make you think in production quantities when you should still be thinking in dozens, not thousands. That Austin guy probably could have tested with 3D printed shells and off-the-shelf parts for six months before ever touching a mold maker.

80% on tooling before a single sale? That’s insane. I can’t believe they didn’t at least run a small batch with a 3D printing service first, even if it took longer. Those injection molds cost like $5k to $20k a pop for a simple part, right? And once you cut it, you’re stuck. That Austin guy basically bet the whole company on a hunch that the design was perfect, which it never is. I’ve seen people blow through cash just to get a shiny prototype, then realize nobody wants the ugly one they could actually afford to produce.
