Had to replace a brake shoe on a 20 year old Otis last week. The old one just crumbled in my hand.

Man, those old Otis parts are something else. Did you check the other brake shoe too? I've seen cases where one shoe crumbles but the other one is still somewhat okay, but you end up having to come back a week later when that one fails too.
